Customer service
E-commerce customer service on WhatsApp, Instagram and chat: a 2026 playbook
Most online store questions are about stock, sizes, delivery and returns, and most of them can be answered in seconds from your own data. Here is how to split the work between automation and people across WhatsApp, Instagram and web chat.

E-commerce customer service is the help an online store gives shoppers before and after they buy: stock and sizing questions, delivery times, “where is my order?”, payment problems, returns and refunds. In 2026 most of it happens in chat, on WhatsApp, Instagram DMs and the chat widget on your store. The fastest teams automate the questions their systems can answer, such as order status and return eligibility, and keep people for exceptions, complaints and high-value sales.
This playbook walks through the questions shoppers actually ask, which ones to automate, the channel rules that shape your replies, response-time targets, order lookup, proactive updates, a returns flow, peak-season staffing and the metrics that tell you it is working.
What do online shoppers ask customer service?
Almost every store sees the same short list of questions. Sort them by the moment they appear and by what you need to answer them.
| Stage | Typical question | Data you need | Automate? |
|---|---|---|---|
| Before buying | ”Is this in stock in size M?” | Live stock per variant | Yes |
| Before buying | ”Which size should I take?” | Size charts, fit notes | Mostly, with a person for edge cases |
| Before buying | ”How long does delivery take to my city?” | Shipping zones and carrier times | Yes |
| At checkout | ”My card was declined” / “Can I pay another way?” | Payment methods, order status | Partly |
| After buying | ”Where is my order?” | Order and tracking data | Yes |
| After buying | ”Can I change my address?” | Order fulfillment status | Partly, a person confirms |
| After buying | ”I want to return this” | Return window, excluded items | Yes, a person approves |
| After buying | ”It arrived damaged” | Photos, order details | No, a person handles it |
| After buying | ”When will I get my refund?” | Refund status | Yes |
Pre-purchase questions are sales opportunities: a shopper asking about a size is close to buying. Post-purchase questions are about trust: a clear answer about a late parcel keeps the customer.
Which e-commerce support questions should you automate?
A simple rule: automate the questions with a factual answer that lives in one of your systems, and hand over the ones that need judgment.
Good candidates for automation
- Order status and tracking links, looked up by order number or phone
- Stock and variant availability
- Delivery times and costs by region
- Return eligibility (inside the window, item not excluded)
- Refund status
- Store policies: returns, warranty, payment methods, gift wrapping
Questions that need a person
- Damaged, wrong or missing items
- Payment disputes and suspected fraud
- Complaints and angry customers, even when the question itself is simple
- Large or business orders, and VIP customers
- Anything outside your written policy, such as a return two days after the window
An AI assistant can cover the first list and start the second: collect the order number, photos and a description, then pass the conversation to a person. Our guide to AI-to-human handoff covers the triggers and messages in detail.
One rule protects you from the most expensive mistake: the assistant must never invent a price, a discount code or a delivery date. If the data is not in your systems, it says so and offers a person.
Which channels should an online store support?
Shoppers write where they found you. Instagram followers send DMs, ad clickers land on WhatsApp, and site visitors open the chat widget. Each channel has its own rules, which shape what your team and your automation can send.
| Channel | When you can reply freely | Messages outside that window | Good for |
|---|---|---|---|
| WhatsApp Business Platform | 24 hours after the customer’s last message | Approved templates only | Order updates, support, cart recovery |
| Instagram DMs | 24 hours after the customer’s last message | A human agent tag gives a person more time | Product questions from followers and ads |
| Web chat on your store | While the visitor is in the conversation | Follow up by email or another channel | Pre-purchase questions, checkout help |
On WhatsApp, the 24-hour customer service window opens with each customer message. Since October 1, 2026, Meta charges the service messages you send inside it per message (outside the 72-hour free entry point window for ad clicks), at the utility and authentication rate of the customer’s market, so short, complete answers cost less than a stream of small messages. Order updates you start yourself are utility templates and are also charged per message. See our WhatsApp Business API pricing guide for rates by country.
Meta’s Instagram messaging documentation also asks that automated chats disclose that the customer is talking to an automated service where the law requires it, and recommends it everywhere. A short line at the start of the chat does the job:
Hi, I'm the Nova Home assistant (automated). I can check orders, stock and returns. Type "agent" at any time to reach our team.
Running all three channels from one omnichannel inbox means a customer who asks on Instagram and follows up on WhatsApp reaches one team with one history.
What response times should e-commerce support aim for?
A shopper comparing stores will not wait an hour for a size answer. Treat these as starting points and adjust them to your volume:
- First reply: instant on every channel, from automation that answers or says when a person will reply.
- First human reply: a few minutes during staffed hours.
- Pre-purchase questions: answered in the same session, before the intent fades.
- Post-purchase issues: a human reply the same day, a resolution or next step within one to two business days.
- After hours: the time your team is back, plus everything the assistant can still answer.
Set them as SLAs per queue, so a damaged-item case never waits behind a stock question. Our chat support metrics guide shows how to set and measure them.
How to answer “where is my order?” without an agent
WISMO is the question that fills most inboxes. You cut it in two ways: answer it instantly when it is asked, and send updates before it is asked.
Order lookup in chat
- Identify the order. Ask for the order number, or match the customer’s phone number on WhatsApp to the phone on the order.
- Verify before you reveal. If the chat comes from a channel without a phone match, ask for one more detail, such as the email on the order, before you share anything.
- Answer with status, not data dumps. Status, expected delivery from the carrier, and the tracking link.
- Offer the next step. “Change address”, “Talk to us” or “All good”.
Your order #48213 (2 items) shipped yesterday with the carrier. Latest status: in transit, expected Thursday.
Track it here: {tracking link}
[Change address] [Talk to our team]
Do not expose full addresses or payment details in chat. Show what the customer needs and keep the rest in your systems.
Proactive order updates
Send the updates customers would otherwise ask for: order confirmed, shipped with tracking, out for delivery, delivered, and any delay or cancellation. On WhatsApp these are utility templates under Meta’s template categorization. Keep them strictly informational: an order update with a promo code is categorized as marketing.
The delay message is the one stores skip and the one that prevents the angriest chats:
Hi Lena, your order #48213 is running late. The carrier now expects delivery on Monday instead of Thursday. Sorry about that. Reply here if you need it sooner and our team will look at options.
Our guide to abandoned cart recovery and order updates covers the full update sequence and template wording.
How to run returns and refunds in chat
Returns are where policy, money and emotion meet, so they work best as a structured flow with a person approving the outcome.
- Find the order by number or phone.
- Check eligibility automatically: inside the return window, and not an excluded item such as underwear or personalized goods.
- Ask for the reason with buttons (wrong size, changed my mind, damaged, not as described) and photos when the item is damaged.
- Create the return request and tell the customer what happens next and how long it takes.
- A person approves or rejects it, especially for damage and exceptions.
- Send instructions, then update the customer when the item is received and when the refund is processed.
Thanks, the return for "Linen shirt, size M" is approved. Send it back within 14 days using the instructions below. We'll message you here when it arrives and again when your refund is processed.
If the reason is “wrong size”, offer an exchange before the refund. It keeps the sale and often solves the problem faster.
Payment questions in chat
For a declined card or an order agreed in chat, send a payment link so the customer pays without leaving the channel (see our guide to payments in WhatsApp chats). Never collect card numbers in chat: card details go only to your payment provider.
How to staff e-commerce support for peak season
Black Friday, holiday shopping and big sales bring a spike in both pre-purchase and WISMO questions, followed by a returns wave in January. Plan for both.
- Forecast from last year: daily volume around past campaigns and the returns period.
- Automate the predictable spike: order status, delivery cut-offs and return policy answers.
- Publish cut-offs early: last order date for holiday delivery, extended return windows, support hours.
- Give temporary agents one queue, such as pre-purchase questions, with saved replies and escalation rules.
- Watch the backlog daily and move people from campaigns to support when it grows.
Our Black Friday WhatsApp guide covers the campaign side.
Which e-commerce customer service metrics matter?
| Metric | What it tells you |
|---|---|
| First response time | Whether shoppers wait, by channel and hour |
| Time to resolution | How long issues stay open, by type |
| Automated resolution rate | Share of conversations closed without a person |
| WISMO share of volume | Whether proactive updates are working |
| Pre-purchase conversion | Share of product-question chats that end in an order |
| Return rate by reason | Sizing, quality or description problems to fix upstream |
| CSAT after resolution | How customers felt about the answer |
Review return reasons and repeated questions weekly. A size question that keeps coming back is a product page problem, not a support problem.
How to run e-commerce customer service in MonoChat
MonoChat brings WhatsApp, Instagram, Facebook Messenger, TikTok, Telegram and web chat into one unified team inbox. Conversations are assigned by hand or by smart routing rules, and agents see one customer profile with the history from every channel. The web chat widget puts the same assistant and inbox on your store.
The order status and returns solution shows how the assistant finds orders by phone, email or order ID, shares delivery status, starts returns with policy checks and updates customers on refunds, handing complex cases to your team with context. Shopify chat automation syncs products, variants and orders into MonoChat. AI function tools let the assistant call your own APIs, and workflow automation handles timed follow-ups and SLA escalations. Payment integrations send payment links from your own provider account inside the chat.
Shop Assistant from the MonoChat Store
Shop Assistant is a ready-made shop desk for online stores on WhatsApp, Instagram and web chat. It:
- Shows product cards with photo, price and Buy and Details buttons; Buy opens your shop’s own checkout with the items already in the cart.
- Finds orders by order number or the customer’s phone and gives the status, tracking link and order status page.
- Lets customers start returns in the chat, checks the return window and non-returnable products, and lets your team approve, reject, mark received and refunded while the customer is told at each step.
- Sends shipped, out-for-delivery, delivered and cancelled notices, and up to three abandoned cart reminders only to customers who agreed to marketing messages or wrote to you recently.
- Answers shipping, returns and your own questions only from the policies you approve, and never invents prices, codes or delivery dates.
- Connects to Shopify, or to any other platform through the HTTP API or a CSV file.
You can try it with sample data before connecting your shop. Start on the free Basic plan (one agent, one channel) at app.monochat.ai and compare plans on the pricing page.
